# Why I wrote “AI Native: The Mandate to Transform Your Company”

I want to share something I have been working on: my new book, AI Native: The Mandate to Transform Your Company, publishing this fall.
Let me first take you on a time machine. In 1983, I applied to the PhD program at Carnegie Mellon University. In my application letter, I wrote that artificial intelligence was “men’s final step to understanding themselves,” and that I hoped to take part in this new science.
That letter has faded and yellowed with age. I have kept it all these years.

I was right about where the arc would lead. I was wrong about the path.
Back then I believed we would understand intelligence by building machines more like us. AI had other plans. Today, AI has developed on its own terms and is already surpassing us across a widening range of tasks.
But the technical breakthrough is not the main reason I wrote this book.
Over the past year, I have met with the CEOs of hundreds of successful companies. Most are paying for top AI models, building AI teams, launching pilots, and training employees.
Yet in private, they often ask: “Kai-Fu, we are investing in AI. Are we doing it right?”
I ask them: “What has changed in your profit and loss?”
More often than not, the answer is silence.
Resources are flowing in, but the business itself is not changing. That gap between AI activity and operating results is why I wrote AI Native.
Here is the test I give every leader:
> if your AI program has not moved a number on your earnings call, you have not transformed the company. You have funded an expensive AI laboratory.
Too many companies mistake pilots for progress, tools for strategy, and adoption for transformation. Adding a chatbot to an old workflow does not make a company AI-native. Neither does a collection of disconnected copilots. I’ve witnessed many failures since I founded 01.AI, a company focusing on enabling AI transformation three years ago.
The AI-native company is a company rewritten around a new reality: intelligence is becoming abundant. Such companies do not use AI as an add-on, but change to be AI-native in the core.
Two years ago, the best AI agents could complete tasks that took a human expert roughly 6 minutes. Today, leading agents can complete tasks that require more than 14 hours of expert work at roughly 1/100 of the cost.

Organizations were designed to ration scarce intelligence. Expertise sat in departments. Information moved through hierarchies. Decisions waited for meetings, approvals, and handoffs. When intelligence becomes abundant, the company itself must be redesigned.
Many companies are already spending heavily on AI. The great danger is that they will do a great deal, announce a great deal, and transform very little.
This is why AI transformation cannot be simply delegated as a technology project to the CIO or CTO. Technology leaders are essential, but only the CEO can define the ambition, concentrate resources, redesign the operating model, remove barriers, and remain accountable for the result.

This is a transformation far more profound than the Industrial Revolution. Its impact is being felt not in decades but quarters. How companies build, operate, and compete is already changing. Business leaders now have to confront three defining questions that are simple to extrapolate, but hard to resolve without fundamental rethinking:
- How do we make AI show up directly in revenue, margins, operating efficiency, and cash flow?
- As intelligence is commoditized, what is the future of work and the future of leadership?
- And as AI grows more capable, how must the company itself—its structure, its roles, its incentives—be remade?
The future is now. Not in 10 years. Not after the technology settles. The capability curve is moving in quarters, and the competitive gap is compounding.
I wrote this book for the leader who senses the wave, suspects much of what they have heard is noise, and wants clear ideas to act on Monday morning.
That means putting AI directly to work on enterprise value, not at the edges, but at the core. Where can it create revenue, rewrite costs, improve capital allocation, accelerate products, deepen customer relationships, and expose problems the organization has learned not to see?
In the book, I explain how to build a decision brain for the enterprise: an AI system with memory, context, company knowledge, and the ability to identify anomalies, execute actions, coordinate work, and learn from outcomes. I will also discuss how AI-native companies will flatten organizations and unleash internal entrepreneurship, breeding a new class of DRIs (directly responsible individuals) who use AI to amplify their best people.
While AI can expand what an organization is capable of, it cannot decide what the organization should stand for. In the final chapter, I share my view that AI does not diminish leadership: it makes leadership more consequential, sharpening what matters most: taste, foresight, courage, and judgment.

I have spent four decades working on the frontier of AI as a scientist, engineer, executive, investor, author, and entrepreneur. These roles form a single arc that began with the faded application letter. In 1983, I wrote:
Artificial intelligence is the elucidation of human learning process, the quantification of human thinking process, the explication of human behavior, and the understanding of what makes intelligence possible. It is men’s final step to understanding themselves, and I hope to take part in this new, but most promising science.
AI Native is what I have learned along that arc, and what I believe business leaders must understand now.
The question is no longer whether AI will change your company. The question is whether you will shape that change before the competition does, or whether the technology itself shapes it for you.

AI 原生公司是一家围绕新现实重塑的公司:智能正在变得充裕。这类公司不把 AI 当作附加组件,而是在核心上转变为 AI 原生。
两年前,最好的 AI 智能体可以完成大约需要人类专家 6 分钟的任务。如今,领先的智能体可以完成需要超过 14 小时专家工作的任务,且成本大约只有 1/100。
